don't display the message form or any toolbar till its needed? So open the subject/conversation most recent at the top, with 'reply' and 'new subject' buttons also at the top - that open appropriate message entering form.
Or a gmail style .... subject/conversation opens a headerLine for every message but with only the most recent expanded to show the message content, buttons for 'reply' and 'new subject'.
When you do open a message form only show a few (blank) lines, and make more when you need them.
as always only suggestions ...

So where do you reckon the message form should be? I started off making everything 'latest at top, form at bottom' But then you can't see the thing you're replying to from the form you are replying in.
If I put the form at the top, you have to scroll past it every time you want to read a message,
If I put it between the latest and 2nd latest message it looks daft.
So I reverted to latest at bottom, form at bottom. But I agree that's a pin too.
Whadda you reckon would be best?!

latest messages at the top - thats good. new subject/message form down the bottom off the screen - thats a nuisance. The things you want to read or use the most should be the first things you see..
the 'more' link is right there - thats good. When you click thru the messages in the conversation/subject are oldest at the top, .... that is inconsistent with the previous page.
Part way through typing this message the first time I went and clicked on some links above (left this page) and lost my typing.
